When people hear the word value stream, many jump straight to:

“That’s SAFe. We need ARTs, trains, new roles, and a whole new setup.”

But here’s the thing: value streams are not owned by SAFe. They’re much older and much simpler. They’re just about how work flows from idea to customer.

So, What’s a Value Stream?

Think of it like this: a value stream is the path an idea takes until it becomes something useful in the customer’s hands.

That’s it!

In SAFe terms, it’s the “sequence of steps used to deliver value to the customer.”

But in simple terms, it’s how we get stuff done that matters.

Multiple Squads, One Stream

In many projects, more than one squad works on the same big outcome. And that’s normal.

It’s like a running race: each squad runs a part, but the customer only cares about the whole race being finished. If one squad is super fast but the baton gets stuck between runners… the race is still lost.

Looking at the whole stream (not just one team’s speed) helps us see delays, blockers, and wasted effort.

The key is alignment on the end-to-end flow, not just local optimization.

When squads see their place in the bigger stream, they:

  • Identify dependencies early
  • Reduce handoffs and waiting
  • Work toward one shared outcome

What is the Benefit?

By focusing on value streams (without heavy frameworks), we get:

  • Better alignment : squads see the bigger picture, not just their piece.
  • Less waste : spot handoffs and slowdowns early.
  • Faster delivery : shorter wait times for the customer.
  • More teamwork : everyone works for the outcome, not just their backlog.

Why This is Lean

Lean is all about:

  • Reducing waste.
  • Improving flow.
  • Delivering value faster.

That’s exactly what value streams help us do. You don’t need a full-blown framework for that just the mindset and some shared practices.

If Not SAFe, Then What?

SAFe is one option, but not the only one. If we’re not doing SAFe, we can still use:

  • Scrum or Kanban at squad level to manage the work.
  • Value Stream Mapping to see the end-to-end flow.
  • DevOps & DORA metrics to measure how fast and smooth we deliver.
  • Agile portfolio practices, like prioritizing based on outcomes, not projects.

So instead of importing all of SAFe, we can keep it simple: Scrum/Kanban in squads + Lean thinking across squads.

Final Thought

Value streams are not about SAFe. They are about flow, outcomes, and delivering value faster.

So next time someone says “But isn’t that SAFe?” just smile and say:

“No, that’s Lean. And Lean is for everyone.”
